On one hand, they face classic challenges: continuity, succession, professionalization, growth, and legacy preservation. On the other, they must adapt to a technological transformation that is no longer a future option, but a present reality. Artificial intelligence, process automation, cybersecurity, data management, and new regulatory obligations are rapidly changing how companies make decisions, manage risks, and compete.

AI is already inside the family business

For a long time, digitalization was seen by many family firms as an operational issue: renewing the ERP, implementing a CRM, automating accounting, improving the website, or opening online sales channels. However, artificial intelligence has changed the nature of the debate.

AI is not just another tool. It has the capacity to draft documents, analyze contracts, summarize financial information, prepare sales campaigns, interpret customer data, generate reports, assist in hiring processes, support pricing decisions, or improve inventory management. In many companies, these tools are already being used even without a formal internal policy. An employee might be using ChatGPT to prepare a sales proposal; another might be entering customer data into an external tool; a department might be automating tasks without management knowing exactly what information is being shared, where it is stored, or under what legal conditions.

This is the first major challenge: AI does not always enter the company through a major strategic decision by the board. Often, it enters through the “back door,” through individual, scattered, and unsupervised uses. For the family business, this raises a critical question: who governs artificial intelligence within the organization?

The risk is not the technology, but the lack of governance

The family business usually has a culture of control, prudence, and long-term vision. That is precisely one of its great strengths. However, that prudence must adapt to new risks. Artificial intelligence can improve productivity, but it can also generate legal exposure, loss of confidentiality, errors in decision-making, biases, labor problems, reputational risks, or regulatory non-compliance.

The European Artificial Intelligence Act, in force since 2024, establishes a common regulatory framework for AI in the European Union and will be applied progressively until 2027. This framework is in addition to other obligations related to data protection, cybersecurity, trade secrets, intellectual property, labor relations, and director liability. Furthermore, the NIS2 Directive has raised European requirements regarding cybersecurity for critical and relevant sectors, reinforcing the need to manage technological risks from a management perspective.

Therefore, the question is no longer whether a family business should use AI. The correct question is: how can it use it without losing control? It is not about stopping innovation. It is about preventing innovation from advancing without rules. In a family business, where reputation is often linked to the surname, history, and trust built over decades, a technological error can have consequences that go beyond the financial.

The family business has an advantage: it thinks long-term

Compared to other business models more oriented toward the short term, the family business has a natural advantage for addressing technological transformation: its vocation for permanence.

AI should not be implemented as a trend, nor as a hasty reaction to what competitors are doing. It must be integrated into a broader strategic reflection: what kind of company do we want to be, what processes do we want to improve, what data do we need to organize, what decisions should remain human, what risks are we willing to assume, and how do we want to prepare the next generation.

This vision is especially relevant in succession processes. Generational handover no longer consists solely of transmitting ownership, values, and leadership. It also implies transmitting technological capacity. New generations usually have greater familiarity with digital tools, but that does not necessarily mean there is a mature technological strategy. Similarly, the founding generation may have more prudence and knowledge of the business, but sometimes less sensitivity to the potential of AI.

The key lies in turning that generational difference into a strength. The family business needs spaces for dialogue where accumulated experience and technological vision are integrated. AI can be a source of conflict between generations or an opportunity to professionalize decision-making. The difference lies in governance.

From family knowledge to corporate data

One of the great assets of many family businesses is their accumulated knowledge: relationships with clients, commercial experience, criteria regarding suppliers, price history, intuition about markets, service culture, and capacity for reaction. However, in too many cases, that knowledge is poorly structured. It resides in specific people, in emails, in spreadsheets, in informal conversations, or in the memory of those who have been with the company for decades.

AI needs data. But not just any data. It needs organized, reliable, updated, and legally usable information. That is why, before talking about advanced artificial intelligence, many family businesses should ask themselves a more basic question: do we have our information well organized?

An incomplete CRM, a poorly fed ERP, dispersed contractual files, outdated labor documentation, or commercial databases without homogeneous criteria limit any AI project. Technology does not correct disorder on its own. On the contrary: it can amplify it.

Therefore, the digitalization of the family business must begin with a diagnostic phase. What systems do we have, what data do we use, who accesses them, what information is critical, what processes depend on key people, and what risks would exist if tomorrow there were a resignation, a sale, an audit, an inspection, or a due diligence.

AI as a matter for the board, not just the IT department

One of the central ideas that family businesses should assume is that technology is no longer just a technical issue. It is a matter of corporate governance.

The board of directors, the advisory board, or the family management body should incorporate technology into their ordinary agenda. Not with overly technical language, but from business questions:

What AI tools are being used in the company?

What data is being entered into those tools?

Are there internal policies on AI use?

Who validates the results generated by automated systems?

What decisions should never be delegated to a machine?

Which technological suppliers are critical for business continuity?

What plan exists in the event of a cyberattack?

What impact would a data breach have on the family reputation?

Is the next generation prepared to govern these risks?

These questions do not require all board members to be experts in technology. But they do require that the company’s governance understands that technology affects value, risk, and continuity.

Conclusion: technology at the service of the legacy

Artificial intelligence will not replace the values that have built the family business: commitment, closeness, reputation, prudence, long-term vision, and territorial roots. But it will force these companies to work with more data, more controls, more transparency, and greater adaptability.

The paradox is clear: to preserve its essence, the family business will have to transform. Not by adopting technology uncritically, but by integrating it into its governance model.

AI can help sell better, manage better, analyze better, and decide better. But it will only be a true competitive advantage if it is used responsibly. In the family business, innovating should not mean losing control. It should mean protecting the legacy, strengthening continuity, and preparing the next generation to lead in a profoundly different environment.

Because the underlying question is not whether the family business should adopt artificial intelligence. The real question is whether it is prepared to govern it.

Javier Bahut
Growth Director

Family businesses are at a particularly relevant turning point.
